The evaluation process has a well-known weak point: it stops at the proposal. Most mid-market shippers compare service-level commitments and rate cards, then make a call. The reference call, when it happens at all, is a formality rather than a stress test.
References from a 3PL's own shortlist will always be curated. The value is not in who you speak to; it is in what you ask. Specific questions about failure modes, escalation response and volume flex during peak periods surface information that no tender document contains. A provider that hesitates or redirects on those questions is signalling something.
The wider principle matters too. Contract performance depends on operational compatibility, not just capability. A 3PL can hold the right accreditations, run modern WMS technology and still be a poor fit for a shipper whose order profiles, SKU mix or seasonal spikes differ meaningfully from their existing base.
